Here is the short version: SAP ECC mainstream maintenance ends at the end of 2027. Extended maintenance to 2030 is available, but at a premium. And every organisation still running ECC is about to want the same small pool of S/4HANA people at the same time. ⏰
If that sounds like the toilet paper aisle in March 2020, you are not wrong. Except this time the shelves are stocked with SAP architects, and there are not many of them.
What is actually changing
SAP has been clear for years: ECC 6.0 mainstream maintenance runs to the end of 2027. Organisations that are not ready can buy extended maintenance to the end of 2030, which keeps the lights on but costs more and buys time rather than progress.
Closer to home, the Digital Transformation Agency took the premium option for federal agencies, giving complex SAP environments until the end of 2030 to move. That covers roughly 35 production SAP instances and around 90 entities that rely on SAP when shared services are counted (iTnews). That is a lot of programs landing in the same market as yours.
The real risk is people, not software
Most S/4HANA programs do not slip because the technology fails. They slip because the right people are not in the room at the right time. The roles that get hardest to fill as deadlines approach are:
- S/4HANA solution architects who have done a brownfield or bluefield conversion, not just read about one
- Finance and logistics functional leads (FI/CO, MM, SD, PP) with S/4 simplification experience
- ABAP on HANA developers who can remediate custom code without rewriting the universe
- Data migration specialists who know SAP Migration Cockpit and can untangle 20 years of master data
- BTP and integration consultants for CPI, APIs and the clean core story
- Basis and RISE with SAP specialists for the move to cloud
A hiring timeline that works backwards from go-live
Here is a practical way to stage your team. Think of it like a relay: hand the baton over too late and you drop it.
- 12 to 18 months out: lock in your architect and program lead. Permanent or long-term contract, ideally someone who has been through a conversion end to end.
- 9 to 12 months out: bring on functional leads and a data migration lead. This is when blueprinting and data profiling start.
- 6 to 9 months out: scale up developers, testers and integration specialists, mostly on contract.
- 3 months out to hypercare: add cutover, change and support people. Plan the hand-over to your BAU team now, not on go-live weekend.
Contract or permanent?
Most organisations end up with a blend. Keep a permanent core who will own the system after go-live, and use contractors for the peak build and test phases. If you want to compare the cost of each approach, try our cost check calculator.
How to avoid the 2027 talent crunch
- Start sourcing before your business case is signed. Good SAP people are usually booked six months ahead.
- Be honest about the scope. “Greenfield, clean core” attracts a different crowd from “lift and shift, fix it later”.
- Pay market, not last year’s market. Benchmark rates before you brief.
- Use one specialist partner, not ten. SAP is a small world, and candidates notice when the same role appears from five agencies.
