It is Sunday night. Your new hire starts tomorrow. The welcome pack is ready, the laptop is imaged, and then the email arrives: “I am so sorry, but I have decided to stay where I am.” 😩
Last-minute backouts are one of the most frustrating parts of hiring, and they are more common in IT than most people admit. The good news: most of them are predictable, and many are preventable.
The real reasons candidates back out
1. The counteroffer
The current employer suddenly finds budget for a pay rise, a promotion or “that project you always wanted”. It is the number one reason we see.
2. A competing offer
Good IT people rarely interview in one place. If your process took six weeks, someone else may have closed in two.
3. Silence after the offer
Weeks of notice period with no contact feels like a long engagement with no phone calls. Doubts creep in.
4. Something did not add up
The contract did not match the conversation. Hybrid became “mostly in the office”. The title changed. Small surprises break trust fast.
5. Personal circumstances
Family, visas, health or relocation. Some of these you cannot control, but you can uncover them earlier.
How to prevent it
- Talk about counteroffers before the offer. Ask: “If your manager offered you more money, what would you do?” The answer tells you a lot.
- Move fast. Aim for offer within 10 working days of first interview for most roles.
- Put everything in writing early. Salary, flexibility, title and start date should match what was discussed.
- Stay in touch during notice. A call from the hiring manager, a team lunch invite or early access to onboarding material keeps people warm.
- Understand their “why”. If they are moving for growth, show them the growth. A bigger salary alone rarely beats a counteroffer.
- Use a recruiter who stays close. We keep in touch with candidates right up to day one, and often beyond.
What to do if it still happens
Go back to your shortlist straight away. Strong runner-up candidates are often still available if you act within days, not weeks. This is also where a replacement warranty earns its keep.
